Why are so many progressive churches on the small side?

I love my coaching work with progressive churches. It feels like coming home theologically. It does my soul good to know that there are congregations out there offering safe harbor for people who all too often face rejection in many corners of our culture, including church. I celebrate the changes these congregations are affecting in the world, grounded in their faith in a God that has created each one of us in the divine image.

Many of these churches have fewer than 100 active participants, and some are under 50. (Note: not all progressive churches are small, and not all small churches are progressive.) Maybe these congregations were once larger and have become smaller because of stands they have taken. Maybe they were always this size. Let me be clear that I don’t think attendance and membership numbers are helpful metrics. They do not reflect the impact churches have on their members or on their larger communities, which is often much larger than these numbers suggest. That said, we live in a world that tells us that this hard data is meaningful. As a result, members of progressive churches can wonder why more people haven’t joined them. They know their congregations have something that many people need: a center of welcome, meaning-making, and positive action. So why are these churches often on the small side?

The people for whom your congregation is a good fit have often been wounded by past church experiences. If your church is welcoming and affirming of LGTBQIA+ people, for example, there’s a good chance that those who need your kind of faith community have, unfortunately, been rejected elsewhere. This makes it so hard for them to walk through the doors of any church, even if it’s one that has taken pains to extend hospitality to those who have been marginalized. (And once folks work up the courage to attend church, even those of us with the best of intentions are prone to microaggressions that can be retraumatizing.)

Christianity has been weaponized. I am a Baptist who came of age during the height of the battle for control of the Southern Baptist Convention, which led immediately to the subjugation of women and eventually to other problems such as coverups of widespread abuse. But you don’t have to be Baptist to be affected by twisted religion. Just look at the current tangled mess of fundamentalist Christianity, ultra-Americanism, and white supremacy. The whole Church is blemished by what is essentially a grab for power in the culture wars.

Education about your iteration of church is needed. Because of both of the points above, many people who could find a home in your congregation will first need to know how and why you are different. That will take intentionally and consistently showing up and building relationships in the places these potential constituents occupy, both online and in person.

"Evangelism" is a concept with a lot of baggage. Many people with a more progressive theology hesitate to go out and recruit or even educate about their faith communities. We associate evangelism with strong-arming and condemning, with one-sided conversations and the sinner’s prayer. Let’s take back this term. Let’s think of it as showing up Christ-like in the world: taking a genuine interest in people and their stories, offering them our care and our time, and allowing ourselves to be changed by them just as they might be changed by us. (Yes, I believe Jesus was changed by his relationships. See his interaction with the Syrophoenician woman.)

Small church is an all-hands-on-deck situation. What this means is that there is usually a solo pastor, maybe with some very part-time staff, and a lot of leadership distributed across the laity. Sometimes we foist responsibility onto newcomers too soon, eager to share some of the work. These newcomers might need time to heal from past church experiences first, or they might be so new to church life that there’s a learning curve for stepping into lay leadership. Either way, we must be able to give them space to get to know the congregation, to grow some roots, and to discover organically how they might use their gifts in service to the church’s mission. If your church can’t offer that breathing period, newcomers will likely not stick around.

Small congregations sometimes feel self-conscious or apologetic about their size. What I want you to hear is that your church is very much needed. You are redeeming the Church’s reputation and practices. You are saving the theologies and sometimes the lives of the people in your midst. Small can be very, very mighty. And with the ways that you have expanded your reach during the pandemic, there is no limit to what God can do in and through you. Thanks be to God for who you are.

When your church is ghosted

Could your congregation benefit from coaching?

Coaching is not just for individuals! Did you know that I also coach church staffs, teams of lay leaders, and entire congregations? Anytime there is a gap between where you (as an individual or as a collective) are and where you want to be, there is fertile soil for coaching. A coach approach to meeting benchmarks and overcoming challenges can provide structure, tools, and encouragement to groups as they strategize in ways that make sense in their context and utilize their specific gifts. Coaching also builds ownership of new insights and plans among coachees, because it does not result in a solution handed down by an outside “expert.” In coaching the people doing the work in a particular space are understood as the true experts, and they are the ones who map the way forward.

And guess what? This time of year tends to be one of the best seasons for coaching. Summer vacations are tapering off, so it’s easier for groups seeking coaching to meet consistently. Fall programming is mostly settled. There’s some breathing room in the liturgical calendar before Advent, when the focus (rightfully) shifts to the journey to Bethlehem.

Coaching doesn’t have to break your church’s budget, either. Now that we are all very familiar with video conferencing, you only need to plan for an hourly coaching rate. No longer do you have to worry about travel and other expenses that can add up quickly.

If you sense that your congregation (or some segment of it) needs the kind of nudge that coaching could provide, here are some areas in which I specialize:

Congregational self-study during pastoral transitions. In the time between settled pastors, it’s important to do this good work to undergird the search for a great-fit minister. Who is our church apart from the personality and passions of our former leader?

Figuring out church after(ish) Covid-19. In pre-post-pandemic, many questions remain in order not just to do church but to be church. What is our role in the world after a big shift in people’s priorities and ways of life? How do we rebuild relationships and establish new ones both within our congregation and in the larger community based on what we’ve learned about ourselves and our neighbors over the past couple of years?

Setting new touchstones and metrics. The pandemic shook many markers loose. What is it that is consistently grounding for and true about our congregation? What are helpful benchmarks that let us know our impact in partnership with God?

Visioning and discerning next steps. We might only see half-steps forward right now, but we can figure out how to recognize them. How do we listen for invitations from God? How do we engage in a continuous cycle of experimentation, assessment, and learning in a way that brings excitement and delight instead of a sense of failure and shame?

Pastor searches. Teams of laypeople (appropriately) have a lot of questions about how to find someone for a role they themselves have never held. What do we need a pastor to do? Where do we look for people who can do these things? How do we invite candidates to consider our ministry opportunity out of a spirit of welcome and generosity?

Planning and privilege

Raise your hand if you’ve been taught that your church should develop a 3, 5, or even 10-year plan. (I’ll wait.) Hey, me too!

When seminary and denominational leaders started to look toward the corporate world for answers to membership decline, many adopted the strategic plan model. It seemed like a good way to regrip the control that seemed to be slipping through our fingers. We even put religious language to it, though sometimes it took on a subconscious prosperity gospel message: “If we are faithful in these steps, God will reward us with…” Unfortunately, strategic plans have often proven to be a set-up for discouragement (though they are sometimes necessary for resource-driven projects like a capital campaign). After all, when we are dealing with people rather than products, we cannot predict that these efforts in Q1 will result in those “profits” in Q4. Discouragement can lead to panic, and panic can lead to doubling down on an inward focus that belies the church’s call to be Christ’s hands and feet in the world.

The pandemic has shown us that the control we seek though a 10-year trajectory is largely illusory. In fact, those who are often locked out of leadership such as people of color, women, and the LGTBQ+ community have been telling us this for decades. The ability to plan far into the future is a function of privilege. Strategizing is possible only when we think we have certain things that we can count on. This stability, though, can be out of reach for groups that don’t get to make the rules. And when the world shut down, those of us with privilege got a taste of the chaos that these communities experience on a daily basis.

So in solidarity with these groups and with acceptance of the unpredictability of these times, let’s kick the strategic plan to the curb where we can and take a different approach. Let’s name our values, both those we live and those we yet aspire to embody. (You can do this by examining patterns in your history and in your current ministries. What do we do? Where do our resources go? How do these realities align with who we say we are?) Let’s discern our overall purpose, that big-picture invitation from God that gives us energy and direction. And let’s use those values and purpose to dream big but plan in stages, taking time to assess at the end of each:

  • What were our expectations? What did we learn about our expectations and about ourselves as the people who hold them?

  • What do we need to celebrate?

  • What do we need to shift?

  • What do we need to communicate, and to whom?

  • What elements can we build upon?

  • How did our efforts help us to live toward our understanding of who we are and what God is calling us to be and do?

  • Where did we see the Holy Spirit at work?

  • What relationships were formed or strengthened?

  • What did we learn about our congregation, community, and/or corporate calling?

This way we are engaged in ongoing discernment - which is really a way of building our reliance on God - not simply enacting a one-and-done plan that gets shelved when the first benchmark isn’t met. We also celebrate regularly (which opens up our brains for greater creativity) and grow our ability to roll with what is going on in our world and in our congregational lives. Because, after all, a church must be looking for where God is at work and nimble to be poised for long-term spiritual growth, which is the kind of growth that really matters.

Setting new standards

On this holiday week, as ever, I am grateful for who you are and what you offer to the world.

Normally, I’d be hard on myself for not composing a new blog post, even on a holiday week. Instead, I decided to practice what I write and link you to a piece I published recently on the CBF blog about setting new standards. I hope it resonates.

The objectives you set and metrics you use make a big difference

It is no secret that I dislike the metrics most commonly used - particularly by judicatories and denominations - to measure a church’s health. Giving and attendance are not only lagging indicators, which show us what has happened rather than give us a sense of what is possible, they are only loosely connected to spiritual growth and showing Christ’s love in the world. Those two things, after all, are what we are to be about as Jesus followers.

And in this time of Covid, these numbers tell us even less. You may have 40 views of your worship service on YouTube, but how many people were watching per device? How engaged were they as they watched? Did they hop on for five minutes or the whole service? What helped them feel most connected to others and to God? Depending on how we interpret online participation in worship, Bible study, meetings, and other gatherings, we can have an inflated or (more likely) a discouraging sense of our church’s and our pastoral leadership’s impact. Feeling like we’re spending all this extra prep time to reach only a few people can have a devastating effect on our sense of efficacy, our proximity to burnout, and even our call to ministry.

Lately I have been working with several coachees on establishing objectives and metrics that do not depend on these minimally-informative numbers. On the objectives side, what could the benefits of your worship service or event be no matter how many people attend? It could be that participants are spiritually nurtured or challenged or that they will have the opportunity to connect with others. It could be that you will have the chance to test out a new idea or approach and get feedback on it, allowing you to improve it for the next time. Metrics might include the takeaways from your offering, which you could ask for in live voices, chat, or comments, or the number of smiles or laughs you notice, or the amount of interaction among participants as opposed to responses just to you.

Notice that all of these examples are within some level of your control as the leader, unlike monetary giving and attendance. They also call for some creativity. Knowing your work matters and having the flexibility to adapt your framing are both essential for moving through this pandemic with your calling intact, which I hope for you, because the church needs your presence and voice!

Lagging and leading indictators

The easiest measurements of how things are going are quantifiable, such as money or attendance. Unfortunately, they are not the most helpful. One reason is that unlike in the business world, where the number of widgets produced or the profit margin does tell much of the story, numbers don’t necessarily reveal the kind of spiritual growth we’re (hopefully) aiming for in church.

Another reason that nickels and noses don’t give us much useful information is that they are lagging indicators. This means that they are backward-looking.

Leading indicators, by contrast, give us benchmarks toward progress. We ask, “What are we going to do to work toward our hoped-for outcomes?” When we name our part in bringing about change, we acknowledge our responsibility, build in accountability, give ourselves an assessment tool to measure our progress along the way, and set goals that we have actual control over.

So, for example, a lagging indicator might be a certain percentage of growth in worship participation. A leading indicator, however, might be that our church develops a team that prays for those who are seeking a faith community like ours to find their way to us. It might be offering training on better including people with disabilities. It might be offering a Bible study on hospitality. It might be learning to tell the story of God’s work among us to our surrounding community in a more compelling way. It might be revamping the bulletin to make it more visitor-friendly. It might be pulling out a pew or two and creating a prayground. All of these efforts emphasize imagination, not fear. They are in service to a larger goal, but with the emphasis on what is now within our control and requires our investment and ongoing discernment. They lay the foundation not just for growth in numbers but also in understanding of our connection to God’s story, God’s work among us, and the gifts God is asking us to use on behalf of others.

I encourage you to assess your current measurements. Which ones are lagging? How might you transform them into leading indicators, and in the process allow yourselves to be transformed?

What do your metrics say to your members?

Nickels and noses are the two most common measurements of a congregation’s vitality. That’s because they are the easiest to track, not because they are the most useful metrics. Income as compared to expenses tells us whether we’ll be able to keep the lights on and make payroll each month, which is no small deal, but a simple spreadsheet of revenue and expenditures reveals little else. For example, how many giving units does our church have this year as compared to last year? Did repeat givers increase or decrease their contributions, and what are the pastoral care questions posed by these patterns? We don’t know. Similarly, average worship attendance is just that: a flat number with no nuance to it. How often are unique individuals coming? What patterns do we notice among newcomers? ASA doesn’t give us any of that.

There is another problem with the nickels and noses approach to metrics. What do those approaches to measurement say to our members? When we emphasize a strictly numbers-based view of budgeting, we tell givers that their relationship with the church is transactional. You come, you put some money in the plate, and we’ll give you a feel-good Jesus experience. There’s little theological reflection on how we’re using our finances or education around the spiritual impact of giving on the giver. When we make a big deal out of ASA, we imply that we don’t care who is coming, why, and how often – as long as there are butts in the pews. It’s no wonder that congregations and denominations who put a lot of stock in these metrics are hemorrhaging members and seeing a lot of transitions among pastors, who are told that their effectiveness depends on growing these “vitality” stats.

What, then, would it look like to develop measurements that are meaningful and useful? I suggest using the following factors to name metrics that truly assess vitality:

  • The measurement must be, well, measurable. “Spiritual growth” is too vague to be quantifiable. The number of unique people who volunteer (as opposed to being voluntold) for leadership positions can be counted.

  • The measurement must be within the church’s control. You have zero say in how many people actually come through your doors on Sunday morning. Your church members can control how many potential newcomers they personally invite.

  • The measurement must give ownership to the members. Yes, the pastor needs to be accountable for her ministry. But the church is actually stewarded by the members, who were here before and will be here after the pastor leaves.

  • The measurement must take impact into account. It does no good to track how many pairs of gently-used adult shoes your church donates to a local organization when said organization deals in providing formula and diapers to low-income families with newborns.

Metrics that measure the wrong things can send churches and pastors into shame spirals and anxiety about survival. Measurements that are meaningful for your setting can be a means of discernment and a way of encouraging your congregation and leadership, however. Take care to set your mileposts with intentionality.

Thinking about church size in relationship to mission

Last week I shared discussion questions to help a congregation understand what exactly its church size is and how this size relates to 1) expectations placed on the pastor and 2) the ways newcomers are welcomed and included. These reflection points are important because they help leaders pinpoint why the numbers aren’t increasing – or why they rise, only to be bumped back down. But much more than that, the accurate assessment of size enables a congregation to consider what God is calling it to do and be and to make needed cultural and structural shifts toward those ends. Here, then, is part two of the discussion guide.

Opportunities

Who comprises our community? A demographic study could be helpful for gleaning this information. Even better, take a prayer walk or drive around your immediate community, making an effort to notice who your neighbors are. Once you have identified your neighbors, ask them about their concerns.

What organizations meet the needs of the different populations? According to the different populations and service organizations, what needs are not currently being met? There’s no need to re-invent the wheel. Where might there be opportunities to come alongside agencies or churches doing good work? Where are the gaps your church might consider filling? (Hosting a panel discussion with representatives from city leadership and/or the service sector is one way to get at these questions. Talking with social workers and school counselors is another.) Think in terms of physical, spiritual, relational, mental, and emotional challenges.

Assets

What resources for ministry do we have at our disposal? Consider but don’t limit your thinking to money on hand and the physical plant. Other assets include spiritual leadership, ministries/programs, relationships/contacts/spheres of influence, special skills/knowledge, work ethic, and the willingness to try something new.

Capacity

What is our capacity for ministry? Every congregation has a sweet spot in which members feel a healthy sense of urgency and deep engagement but aren’t in danger of burnout. What is your congregation’s capacity in terms of relationships, leadership, energy, finances, and physical space?

  • In which areas have we maxed out our capacity?

  • What do we need to give up to create more capacity?

  • In which areas do we still have capacity left to use?

Represent the different areas of capacity with pie charts or thermometers, then color in the percentages.

Convergence 

What is God nudging us to consider? Given what you have noticed and prayerfully considered, what is your congregation’s mission in the coming months and beyond?

Are we the right size for taking this on, or do we need to size up or down? You have discussed your church’s size, culture, and expectations. Now it’s time to lay those over the vision God has given you and see where there’s alignment and where changes need to be made.

If church size needs to change size to fulfill calling, in what ways can we begin to function at that size? The system will always bump your congregation back to the size it was if you don’t make infrastructure changes first. Given what you know about various church sizes, what might those changes include? Think in terms of pastoral/staff leadership, lay leadership, inroads for newcomers, and procedures. If you can articulate the why for making these shifts – your mission – you will have a much easier time executing them.

Raising awareness around your church's size dynamics

“How can we grow our church?”

This is the question that haunts a clergyperson’s dreams, whether it wells up from the minister’s own mind and heart or is voiced by laypeople every time they look at attendance and giving patterns. It’s not necessarily a bad question. It does make a couple of big assumptions – that we need to grow and that we are in agreement about what growth looks like – unless it comes at the tail end of discussions about the congregation’s culture and God-given purpose.

Boiled down to its essence, a church’s size is based on two factors: the role of the pastor and the way newcomers enter the system. (Descriptions of the various size designations are available here.) Ministers can use questions and storytelling around these two dynamics to help leaders begin to understand how the church works and what might need to change for growth to occur.

Pinpointing the church’s actual size

  • How many members does our church have? What is weekly attendance? How do we define regular attendance?

  • What do you love about the size of our church?

  • What limits does our church size put on us?

  • What is your favorite story about this church that relates to its size?

Understanding ministerial functioning

  • What is the role of our pastor(s) – from pastor’s point of view and people’s?

  • What engages and energizes our pastor?

  • What would our pastor like to do if there was time/energy?

  • What leadership support does the pastor have? Need?

 Examining systems of welcome and inclusion

  • What is our system for recognizing and welcoming newcomers?

  • How do we follow up with visitors?

  • How do these systems relate to our size?

  • When is the last time a visitor came 3+ times?

  • How did our newest members know they wanted this to be their faith community?

These prompts are designed to help laity get up on the balcony and see the congregation from a new perspective. Next week I’ll share questions around discerning mission that can bring another level of awareness, such that the congregation can consider whether and in what way(s) it needs to grow to live toward its vision.

Tips for creating effective surveys

Your [insert committee here] chair has just suggested that a survey be sent out to take the congregation’s temperature around that committee’s area of ministry. You groan inwardly, because your experience with surveys is that they tend to solicit personal preferences more than information that can be used to shape the ministry’s direction.

It’s true that surveys can muddy the waters if they are not executed well. But surveys can help clarify the church’s needs because they ask the same questions of everyone, yield responses from a range of congregants, and collect a lot of written information. Here, then, are some tips for making your survey as useful as possible.

Identify the goal(s) of the survey. What does the committee hope to gain from this exercise?

Ask questions that elicit the most helpful responses. How will the questions focus respondents on the church’s needs rather than the survey-taker’s preferences? What information will be most useful to the committee? What kinds of survey questions will draw out that information?

Decide on the right number of questions. What survey length will be comprehensive enough to get needed information but not so long as to discourage people from taking it? What is the proper balance between multiple choice/rating questions and free-response questions?

Provide multiple means for taking the survey. Utilizing electronic and hard copy options will allow church members to complete the survey no matter what their comfort level with/access to technology and attendance patterns are.

Determine the best window for survey distribution. Don’t send out the survey in the midst of active conflict or while everyone is on vacation. Do send it out so that the committee has ample time to process the returns before making important decisions. Ensure that the survey is available for a long enough time that everyone will see it and have a chance to respond, but not so long that people will put off filling it out.

Be clear about who will see the survey responses and how the responses will be used. Transparency about the handling of the survey will build trust in the committee and send the message that the congregation’s input is important.

Use the survey in tandem with – not in place of – congregational conversations. Surveys can be conducted before churchwide discussions, and the survey responses can help shape those events. Surveys can also be used as follow-up after congregational conversations.

The power of small

One of my son’s favorite books is Mousetronaut: Based on a (Partially) True Story by Astronaut Mark Kelly. It is the story of Meteor, a diminutive mouse chosen for a spot on the space shuttle based on his hard work and confidence. Meteor is happy to be along for the ride, but he’s not sure what his role in the mission is supposed to be. When the key to the control panel drops into a crevice unreachable by the astronauts, though, Meteor uses his size to squeeze into the space and dislodge the key. For his efforts Meteor is heralded as a mousetronaut, and he relishes this new identity and proudly proclaims the power of small.

There’s a lot of focus on size in church life. How many people are in the pews on Sunday mornings? How big is the offering? These questions come internally when corporate self-esteem is based on nickels and noses or when the membership has reason to wonder if God has left the building. They also come from outside sources, such as judicatories that ask churches to keep score of professions of faith, membership transfers, and the exact number of sweet peas donated to the food bank each year.

This numbers emphasis could mislead us to believe that there is something wrong with small churches. Yes, congregations can remain small because they are cliquish or uninterested in discipleship and mission. But sometimes churches are small because that is the size they need to be to fulfill the task God has for them. A 75-member congregation can’t offer all the life groups, children’s programming, or worship time choices that a megachurch can. But it can throw open its doors to the community with less red tape, welcome people looking for a faith community without the intimidation factor, and build lasting relationships with service organizations since lay leader turnover is less frequent.

Sometimes impact is inversely proportional to size. If your church has earnestly discerned the mission God has for it and that assignment lends itself to a smaller membership, wear your corporate identity with pride. The goal, after all, is not nickels and noses. It’s going forth to share the love of God with people who need to hear it.
