Could your congregation benefit from coaching?

Coaching is not just for individuals! Did you know that I also coach church staffs, teams of lay leaders, and entire congregations? Anytime there is a gap between where you (as an individual or as a collective) are and where you want to be, there is fertile soil for coaching. A coach approach to meeting benchmarks and overcoming challenges can provide structure, tools, and encouragement to groups as they strategize in ways that make sense in their context and utilize their specific gifts. Coaching also builds ownership of new insights and plans among coachees, because it does not result in a solution handed down by an outside “expert.” In coaching the people doing the work in a particular space are understood as the true experts, and they are the ones who map the way forward.

And guess what? This time of year tends to be one of the best seasons for coaching. Summer vacations are tapering off, so it’s easier for groups seeking coaching to meet consistently. Fall programming is mostly settled. There’s some breathing room in the liturgical calendar before Advent, when the focus (rightfully) shifts to the journey to Bethlehem.

Coaching doesn’t have to break your church’s budget, either. Now that we are all very familiar with video conferencing, you only need to plan for an hourly coaching rate. No longer do you have to worry about travel and other expenses that can add up quickly.

If you sense that your congregation (or some segment of it) needs the kind of nudge that coaching could provide, here are some areas in which I specialize:

Congregational self-study during pastoral transitions. In the time between settled pastors, it’s important to do this good work to undergird the search for a great-fit minister. Who is our church apart from the personality and passions of our former leader?

Figuring out church after(ish) Covid-19. In pre-post-pandemic, many questions remain in order not just to do church but to be church. What is our role in the world after a big shift in people’s priorities and ways of life? How do we rebuild relationships and establish new ones both within our congregation and in the larger community based on what we’ve learned about ourselves and our neighbors over the past couple of years?

Setting new touchstones and metrics. The pandemic shook many markers loose. What is it that is consistently grounding for and true about our congregation? What are helpful benchmarks that let us know our impact in partnership with God?

Visioning and discerning next steps. We might only see half-steps forward right now, but we can figure out how to recognize them. How do we listen for invitations from God? How do we engage in a continuous cycle of experimentation, assessment, and learning in a way that brings excitement and delight instead of a sense of failure and shame?

Pastor searches. Teams of laypeople (appropriately) have a lot of questions about how to find someone for a role they themselves have never held. What do we need a pastor to do? Where do we look for people who can do these things? How do we invite candidates to consider our ministry opportunity out of a spirit of welcome and generosity?

Simply surviving is a worthy goal

You did it!

You made it through 2020, a year like no other we’ve experienced. Maybe you were like me, staying up until midnight on New Year’s Eve for the first time in years, wanting to make sure the year got on out of here and shedding tears of relief when it did. Maybe you were understandably too tired to care or too convinced that 2021 would just be a second verse, same as the first, since nothing substantial changed overnight on December 31.

However you skidded into 2021, it is upon us. And it’s typical at the outset of a new year to set goals: what are the areas of your life that are within your control and in which you’d like to see progress or change? What are the differences you’d like to see, and what are the steps toward them?

I am a big fan of goals. They are arrows with ropes attached that you aim at targets, and once you’ve lodged your arrow, you can pull yourself forward using the rope. Goals keep us focused and motivated. Goals keep us aligned with our purpose.

There are no minimums or maximums on goal size, though. Your objective might be to get out of bed every morning, or it might be to become president of the United States. Both aspirations have merit. And it’s worth noting that when life is chewing you up, it can feel as impossible to get out of bed as to become Commander in Chief.

So if you are hanging on by your fingertips, more exhausted than you’ve ever been, unsure what the future of your ministry (or ministry period) looks like, bracing for the deaths of beloved people because of the post-holiday Covid surge, dealing with the grumbles of those who are nonetheless clamoring at the church doors for in-person worship, worried about what the election that somehow hasn’t ended yet (in the minds of some) might still bring, jonesing for human connection or waiting on the hot second your kids will return to daycare or school, and staring down the barrel of Lent in just a few weeks, simply surviving mentally and emotionally as well as physically is a real feat and a worthy goal. You don’t have to map out the next three months, much less the next three years. You don’t have to beat yourself up - please don’t! - for not meeting your normal-time standards. You don’t have to possess all the answers.

Really, January 1 is just a day. But the turning of the calendar offers us a reminder that things can be different. We can make positive changes, and one of those might be to let ourselves off the hook a little after ten months of constantly living in crisis leadership mode, which our bodies and spirits were not designed to do. Yes, hold the line where safety is concerned. Fulfill your essential duties (and be honest about which ones really are essential, because they’re fewer than you think). But in other areas, model for your also-exhausted laypeople what it means to take care of the beloved image of God inside the vessel God created for it.

The difficulty of discernment

Here is a link to the audio of a sermon I preached two Sundays ago about the why and the how of discernment. I was in the pulpit at First Baptist Church in Memphis, Tennessee, which is between settled pastors. In my role as the FBC’s transition facilitator, I was speaking directly to the challenge and the gift of discerning along the way to calling a new minister. The sermon also applies anytime we as clergy or congregations feel the internal or external pressure just to get on with it.

Define success for yourself

I went to junior high and high school at an academically and socially intense college prep academy. The deal my parents and I struck was that they would pay for this not-cheap education if I would be responsible for earning my way through college. That seemed more than fair to me.

During those six years a certain notion of success was drilled into my noggin: enrollment in a prestigious university. An “important,” high-paying career. A family (in the heteronormative sense, of course), complete with kids in smocked clothing. Membership in the Junior League and other part-sorority, part-community service organizations. This vision was imparted in a variety of direct and indirect ways, like advertising the dollar amount of merit scholarships each graduating senior had been awarded and featuring alumnae who checked all of the boxes in the school magazine.

Well, I studied my tookus off and was admitted to several state and private universities offering varying levels of scholarship incentives. And after visiting probably over 100 colleges over the course of my high school years, I proudly and confidently enrolled in the main campus of my state’s university system: the University of Tennessee. I didn’t choose UT-Knoxville because my parents had gone there or because my closet was already full of Volunteer orange. (Neither was the case.) I didn’t even choose it because they made me a full scholarship offer I couldn’t refuse. I chose it because when I made my visit, it felt right. I chose it because of the broad range of course offerings, majors, and other opportunities. I chose it because I could see myself thriving in a bigger, more diverse environment after six years in a school of fewer than 500 students. I chose it because it was close enough to home that I could visit my family regularly.

I notified my current school of my college selection as was required, because college enrollment was a foregone conclusion for students. The upper school principal snarled at me and said, “Get on the bus with the rest of them.” (There’s all kinds of wrong with this statement.) I was third in my class. Students ranked ahead of and behind me were headed to Princeton, Penn, Northwestern, Brown, Stanford, Harvard, and many other big-name universities. And I was going the University of Tennessee. The implication was clear: my pricey college-prep education was wasted on me. Gone were my (ahem, their) hopes of a big alumna donation, smocked children, and Junior League membership.

That was the beginning of a long process of separating out what others thought success looked like and what success would be for me. Because, somewhat surprisingly for an impressionable seventeen-year-old, the snarl and insult did not lead to any second-guessing on my part. It only made me more eager to get the heck out of an oppressive atmosphere. I went on to receive an excellent education at UT. I studied abroad, and I designed my own major tied up with a thesis that won a national honors project competition. And thanks to the scholarship, I graduated with no educational debt. UT prepared me well for seminary, where I again was fully scholarshipped. Nopity nope, no regrets here. (Please know that I recognize the privilege that set me up for this daisy chain of no educational debt, and each day I work to accept the responsibility it entails.)

Still, many years of messaging meant my subconscious had an upwardly-mobile idea of what my professional life would look like. Begin my ministry as an associate pastor, stay there five-ish years, then step into a solo/senior pastorate. From the beginning, it didn’t work that way. I left my first call as an associate at a wonderful church in North Carolina about a year-and-a-half in because I wanted to marry my seminary sweetheart, whose ordination status and indentured servitude to the North Alabama Conference of the United Methodist Church made him less geographically mobile. As a progressive Baptist in Alabama and as the spouse of an itinerant (read: go where the bishop says) minister, I struggled to find my vocational place for a long time. I was a traditional interim solo minister. Then I worked in a non-profit. Then I did piecemeal ministry as a chaplain and designer of pastoral education programs and guest preacher. Then I was a children’s minister.

It was in the ashes of the dumpster fire that was my brief tenure as a children’s minister that I found my footing. Suddenly, my call was clear: promote well-being in congregations and their leaders so that no clergyperson would have to endure what I just had and so that churches could focus on their real work of discipleship and relationship-building. I became an intentional interim minister. I was trained as a consultant and then as a coach. And suddenly all of my divergent experiences coalesced into a vocation I love, with room to experiment and create and grow and with the flexibility to be mom. My career is not what I thought it would be. It’s more “me.” I believe it’s faithful to what God wants for and from me. My salary is not what it could be. (Again, I acknowledge there’s a lot of privilege in not having to be at a certain earning level.) But my quality of life is so much better than it would be if I had held tight to others’ visions of success.

In the church we know the standard metrics no longer mean much: average worship attendance, weekly offering, etc. They don’t tell the full story of a congregation’s impact on its members and the world. So why do we hold to outdated (if they were ever relevant) metrics about what our personal success involves? Let’s question those notions of success just like we press on the whole nickels and noses approach in our churches. My generation and younger will likely not be as well off as our parents were. Full-time ministry opportunities are shrinking. As long as upward mobility in terms of salary and church size is our measuring stick, we’ll come up short. We need to define what success and faithfulness look like for us, and we need to own our impact wherever we serve.

Now let me be clear that this is not to say that we should not do what we can to make inroads as leaders and seek respect and appropriate pay. I am all in for getting more women into larger spheres of influence and making sure they are compensated as well as (or better than!) anyone else. Lord knows the world really needs the innovative, passionate, and compassionate voices of women now more than ever. But may we do so with discernment, making sure our reasons for doing so are healthy, helpful, and fit with our gifts and call.

Course of least regret

A few weeks ago my area was under a tornado warning. (Tornado season in Alabama is pretty much year-round.) I turned on the tv to watch the continuous weather coverage, which was led by a meteorologist known for his suspenders and his uncanny knowledge of local landmarks. He was telling viewers that rotation could spin up at any time, so we should follow the “course of least regret.”

That phrase has stuck in my head ever since. It is an encouragement to look at the big picture. Don’t try to run out for supplies in this weather. Don’t decide today is the day to fulfill your stormchaser dream. Get to a safe place and hunker down until the danger has passed. Otherwise, you might get the batteries or see a marvel of nature but lose your life in the process.

Often, though, we find ourselves traveling the path of least resistance instead of the course of least regret. This perspective is focused on our present comfort level. Don’t rock the boat. Don’t make anyone mad. Keep your imagination in check. We might stay safe in the short term, but we’ll have a lot of clean-up to do when suppressed emotions and long-held disappointments spin up.

While I like the thought of the course of least regret, I might reframe it more positively, like maybe the course of greatest possibility. We’re acknowledging what is going on in the present – as well as the potential impact – and responding pro-actively so as to keep future options open.

Where are you following the path of least resistance, and how is it limiting you? How might you take the on-ramp to the course of greatest possibility, earning trust among peers and creating more options in the process?

Follow your curiosity

In a recent TED interview, author Elizabeth Gilbert talked about creativity in terms of following our curiosity. We are often told to follow our passions, she said, but that is an all-in pursuit that can be both overly risky and quickly discouraging. For example, if we quit our jobs to write the book that is taking shape within us, we might not have money for groceries. And if that book bombs once it hits the shelves, we’ll have to muster a whole lotta moxie to put ourselves out there again.

Attending to our curiosity, in contrast, is more gentle. Instead of running out on our jobs, we ask, what’s going on in me? What is God nudging me toward? What would it mean for me to make a major life change? What would I need (externally or internally) in order to take that step? The ultimate outcome might be the same, but it would derive from discernment and come with a more settled spirit. The point is not to abandon passion, after all, just to probe it a bit. Or you might discover a previously-unconsidered way of being true to your gifts and faithful to God.

This curiosity is not just useful for individuals but also on group and organizational levels. Sometimes we’ll have a big vision for our congregations, or a member will bring an idea for a new ministry with hopes it will be implemented immediately. Asking questions can help flesh out initiatives, align them more closely with God-given mission, and stoke enthusiasm in others such that they are eager to join in. Or these queries might reveal that this thing is not right for this people at this time and plant seeds for other possibilities.

As you consider what is going on in and around you in this new year, where would a bit of curiosity help you listen deeply, plan faithfully, and move forward confidently?

Starting with common interests

Two weeks ago I began taking an eight-part course on the language of coaching. The class is designed to help participants learn how to harness the power of words for even more effective coaching. Last week we focused on distinctions: phrasing that illuminates the difference between two options or states of being. One of the distinctions we discussed was interest vs. solution. Interest is what I ultimately want to happen. Solutions are means of attaining that goal.

Sadly, during the time that we were in class, the latest school shooting was occurring in Florida. The deaths of 17 students, faculty, and staff provoked strong reactions, as they should. My Facebook feed began filling up with explanations for why these mass shootings keep happening – easy access to guns, parental failure, mental health issues, white supremacy, toxic masculinity, teachers not being armed, and the First Amendment, to name a few – and strongly-worded proposals for making needed changes. I watched as friends, family, and acquaintances doubled down on their positions when questioned. (Admittedly, I was guilty of this as well.) Conversations spiraled down or ground to a halt. Ain’t no knotty problems getting resolved this way.

Which is what made the distinction between interest and solution timely. If we start with our plans to eliminate the world’s ills, we will never get on the same page. There’s always a reason my approach is better than yours and vice versa. Before we can work together on the answers, first we must agree on the goal. For example, I have hardly seen mention of the fact that surely – hopefully – we can all stand on the side of protecting the lives of young people and the professionals who nurture them. When we understand that we’re all working for the same purpose, we gain trust in one another’s motives. We recognize our shared pain. We acknowledge that we are not alone in our efforts. That is a much more promising starting point. Then there’s potential for deep listening. For throwing out a range of solutions and then working together to improve them. For making legitimate progress toward the endgame we’ve agreed upon.

So I commit to identifying a shared goal with at least one person this week. Around what issue – and with whom – will you seek common ground in the next few days?

It's resolution time!

As 2016 becomes 2017, many folks will be making resolutions for the new year. Good intentions can quickly give way to frustration and guilt, though, if ample thought isn’t put into creating these goals. And who wants to start the year with frustration and guilt, especially considering the 12-month dumpster fire we’ve just collectively endured?

Here, then, are a few ideas for setting goals for 2017:

Consider the “why” behind the “what.” What are the reasons you want to read a novel per month, take on additional responsibility at work, or expand your circle of friends? If you’re sensing a nudge from the Spirit, tapping into an abiding desire, or coming up against a make-or-break moment (e.g., major health risk, request from a supervisor), you’ll have a better chance of succeeding than if you’re operating out of a sense of “should.”

Focus on what you can control. Want to lose 10 pounds? For some, that goal is attainable in a month. For others, it could be a year-long aim. There’s only so much we can do about our body’s chemistry and various environmental factors. We have much more control, however, over our actions. It could be more helpful, then, to frame goals accordingly: I will eat two more servings of vegetables per day, I will take 30 minutes of my lunchtime each day to walk around my workplace.

Note that there’s a step between doing differently and being different. Change usually begins with an alteration in routine. But for the change to stick, there must eventually be a shift to seeing things differently – not just “I teach,” for example, but “I am a teacher.” This new perspective is the midway point between trying something new and becoming a wholly new person.

Set sub-goals and celebrate when you achieve them. It’s easy to get discouraged when you set a big goal – even if it’s one that comes from deep within – and seem to be making only slight progress, or even taking two steps forward and one step back. Bite-size your resolution. If you’re a novice athlete who wants to run a 5K, first make a plan to run two minutes without stopping, then work up to five minutes, and so on. And reward yourself when you hit those smaller marks!

Build in support. Ask someone you trust to cheerlead and check in with you. If you’re concerned that this is requesting too much from a loved one, partner with someone who has a similar resolution, trade accountability and encouragement with a friend who has set a different goal, or hire a professional to help you stay on track.

Focus outward as well as inward. Don’t just consider resolutions focused on self-improvement. Think about ways you can make the world around you better with the achievement of your goals. We need these kinds of efforts now more than ever.

As you make plans for the coming year, consider how a coach might help you address challenges and meet goals.

May your 2017 start out with hope, and may your resolutions be a means for stoking that hope in the months to come.
