Why are so many progressive churches on the small side?

I love my coaching work with progressive churches. It feels like coming home theologically. It does my soul good to know that there are congregations out there offering safe harbor for people who all too often face rejection in many corners of our culture, including church. I celebrate the changes these congregations are affecting in the world, grounded in their faith in a God that has created each one of us in the divine image.

Many of these churches have fewer than 100 active participants, and some are under 50. (Note: not all progressive churches are small, and not all small churches are progressive.) Maybe these congregations were once larger and have become smaller because of stands they have taken. Maybe they were always this size. Let me be clear that I don’t think attendance and membership numbers are helpful metrics. They do not reflect the impact churches have on their members or on their larger communities, which is often much larger than these numbers suggest. That said, we live in a world that tells us that this hard data is meaningful. As a result, members of progressive churches can wonder why more people haven’t joined them. They know their congregations have something that many people need: a center of welcome, meaning-making, and positive action. So why are these churches often on the small side?

The people for whom your congregation is a good fit have often been wounded by past church experiences. If your church is welcoming and affirming of LGTBQIA+ people, for example, there’s a good chance that those who need your kind of faith community have, unfortunately, been rejected elsewhere. This makes it so hard for them to walk through the doors of any church, even if it’s one that has taken pains to extend hospitality to those who have been marginalized. (And once folks work up the courage to attend church, even those of us with the best of intentions are prone to microaggressions that can be retraumatizing.)

Christianity has been weaponized. I am a Baptist who came of age during the height of the battle for control of the Southern Baptist Convention, which led immediately to the subjugation of women and eventually to other problems such as coverups of widespread abuse. But you don’t have to be Baptist to be affected by twisted religion. Just look at the current tangled mess of fundamentalist Christianity, ultra-Americanism, and white supremacy. The whole Church is blemished by what is essentially a grab for power in the culture wars.

Education about your iteration of church is needed. Because of both of the points above, many people who could find a home in your congregation will first need to know how and why you are different. That will take intentionally and consistently showing up and building relationships in the places these potential constituents occupy, both online and in person.

"Evangelism" is a concept with a lot of baggage. Many people with a more progressive theology hesitate to go out and recruit or even educate about their faith communities. We associate evangelism with strong-arming and condemning, with one-sided conversations and the sinner’s prayer. Let’s take back this term. Let’s think of it as showing up Christ-like in the world: taking a genuine interest in people and their stories, offering them our care and our time, and allowing ourselves to be changed by them just as they might be changed by us. (Yes, I believe Jesus was changed by his relationships. See his interaction with the Syrophoenician woman.)

Small church is an all-hands-on-deck situation. What this means is that there is usually a solo pastor, maybe with some very part-time staff, and a lot of leadership distributed across the laity. Sometimes we foist responsibility onto newcomers too soon, eager to share some of the work. These newcomers might need time to heal from past church experiences first, or they might be so new to church life that there’s a learning curve for stepping into lay leadership. Either way, we must be able to give them space to get to know the congregation, to grow some roots, and to discover organically how they might use their gifts in service to the church’s mission. If your church can’t offer that breathing period, newcomers will likely not stick around.

Small congregations sometimes feel self-conscious or apologetic about their size. What I want you to hear is that your church is very much needed. You are redeeming the Church’s reputation and practices. You are saving the theologies and sometimes the lives of the people in your midst. Small can be very, very mighty. And with the ways that you have expanded your reach during the pandemic, there is no limit to what God can do in and through you. Thanks be to God for who you are.

An alphabet for the evolving Church (part 1 of 5)

Even before the pandemic, I, like many of you, had begun thinking about how the Church needs to shift in order to be Christ’s body in the world. The twenty-first century has offered Jesus followers new awareness around individual and collective power (both having and lacking it), big questions to ask and challenges to overcome, and an increased number of tools for connecting with and on behalf of others. Covid-19 stripped us down to the studs, allowing us to see what is essential in a faith community. And now we as the body of Christ are moving through lingering exhaustion, fighting an illness that keeps popping back up (though thankfully with more ways to mitigate it now), and wondering which way to go next.

I don’t think any of us has answers about specific models of church. I know I don’t. But I think the characteristics of a flourishing church in 2023 are coming into focus. This month I will be sharing my thoughts on them via an alphabet of the evolving Church.

This week: letters A-E.

Accessibility. This is about equity, which involves providing well thought-through accommodations to those with various needs (e.g., mobility, sensory) so that they can participate fully in congregational life. It is also about being very intentional in the welcome of newcomers, who might be joining onsite or online, who might not know a soul in your community, who might have not been in a church since the day they were deeply wounded by it, or who might not have any vocabulary or framework for what worship, formation, or congregational life look like.

Breath. In the attractional model of church that many of us still cling to (whether we admit it or not!), the emphasis is always on doing more. Offering more programs so that more people will come. Plugging newcomers into more activities so that they will feel more integrated. Not only has the attractional model proven itself not very helpful, especially for smaller churches, it also leaves a lot of people feeling run ragged. I think one of the pandemic’s big shocks to our systems was that most things stopped. We realized we had either forgotten how to breathe or realized we had even less time for it when work and caring responsibilities collapsed in on each other. We’re still recovering. One of the best things Church can do now is to resist the pull back to lots of programs and instead create space for thought, prayer, and rest - not just for now, but permanently.

Care. This is about checking in on the people in our faith communities, particularly those who are hurting or vulnerable or homebound. It is also about caring for the world beyond our church property. All around us there is great need. The Church is not meant to be set apart, tending only to its own. Being Christ’s body involves going where that need is and listening, giving tangible help, and working against the systems that put people at a disadvantage - through no fault of their own - to begin with.

Development. Learning and growing aren’t just for kids. So what are we doing in our congregations to form faithful followers of Jesus across every age cohort? This is not about implementing more programs. (See “breath” above.) It is about a way of being. What do our rituals say about what we believe about God? How do we discern when a big decision looms? How do we approach our work in committees and teams as worship? How do we encourage people to explore and tell their faith stories, looking for where God has been at work in the process?

Embodiment. We are people that worship a God who breathed life into our nostrils and called us good, and who came to us in human form when we needed more information and interaction than God could give us from on high. When Jesus headed back upstairs, entrusting us to his ongoing work, we became his hands and feet here on Earth. All of this is to say that God loves bodies, and so should we! We should honor our bodies’ - and others’ - requirements of rest, food, movement, and medical care. We should respect what our bodies - and others’ bodies - are telling us about who their inhabitants are on the inside. We should give thanks for the variety of bodies. We don’t have treat our bodies as regrettable meat sacks that temporarily store our brains and hearts. They are beautiful vehicles for getting out into God’s good world and sharing the love of Christ.

Why bringing in young families is not a magic bullet for your congregation

A recurring frustration for the pastors I coach is this refrain from church members: “If we could just bring in more young families, our congregation would be vibrant again.” While I have empathy for the grief behind this statement, the idea itself is false. Shine a light for pastor search teams by the way you show up as a candidate

Pastor search teams are made up of capable people who know their church well and are invested in its future. That said, there is a steep learning curve for most search team members. They have never been involved in the search for a clergyperson. They might or might not have received training and guidance from their judicatory. They do not have the full picture of what a minister’s day-to-day schedule looks like. They have little to no human resources experience, and the experience they have may not serve a calling (vs. a hiring) culture well.

Pastoral candidates, then, have the opportunity and responsibility to provide guidance to search teams in the ways that they show up in interactions. This teaching falls into two buckets.

Assisting with process

  • Search teams might not always know the order or range of tasks or the people that should or should not be involved in aspects of the search process. They might want to rush ahead before it’s advisable, be quick to express their desire for you to be the new pastor without getting consensus within the team or considering that you might be the “first” of a particular demographic (thus meriting more conversation with you and with the congregation), or make compensation promises before consulting the finance or personnel committees. You can help the search team slow its roll and think more carefully about the pieces of a healthy process and the purposes behind them. For example, you could ask about what exposure the church has had to a woman in the pulpit and the resulting reactions or who all might need to be involved in certain decisions for the search team to feel confident about them.

  • Search teams are often laser-focused on their goal of calling a pastor, and they might not have taken the time to consider the opportunities and big picture questions that a pastoral transition prompts. Your queries might stump the search team, and you could wonder aloud what it would take for the search team to formulate the answers.

  • Search teams sometimes neglect to ground the search process spiritually. The search process is long, the congregation is anxious, and the responsibility is heavy, so the team wants to cull as much “soft” work as possible. (I contend that spiritual grounding is not in any way soft or extra but the heart of the matter.) You could offer to pray for the search team and its discernment at the end of an interview, if no one else indicates a desire to close in prayer. You could also ask how their involvement in the search process has impacted their discipleship.

  • Clarity and thorough communication (among the team, with the congregation, with the candidates, and with the judicatory) are often the biggest challenges for search teams. You can encourage both through questions such as, “What is the tentative timeline for your process moving forward?” “How are you bringing the congregation along as you do the good work of the search?” “Whom should I contact and by what means if I have questions about the search process?”

  • Once a search team and church as a whole become excited about your arrival, they will want you in the church office tomorrow. You can lead by sharing the importance of saying goodbye to your current context well and having a bit of space between calls - that you want to show up in your new congregation on day one having done the emotional work and the rest that will allow you to focus fully on this new season of ministry. And, of course, you’re certain the calling church will want to celebrate well the good work of the interim minister. All of this intentionality honors important relationships and models healthy ones.

Becoming the pastor

  • Simply the way that you enter a space says something about how you will be as a pastor. This is not about charisma, though. It’s about attentiveness and engagement. Think about how you want to show up in your interviews and what would make that possible so that the search team can begin to imagine what it would look, sound, and feel like to have you as a pastor.

  • Stating your needs and setting healthy boundaries begin during the search process. For example, you might need to help a search team design an in-person visit that leaves space for downtime, nursing, and/or exploring the community on your own: “I am so excited to be with you and to see your church and your city! I want to be at my best when we are together. I will need transition time between events so that I can rest and process my experiences.”

  • You will never be in a better position to share with your prospective new church what you require in terms of compensation. Be prepared to help the search team (and possibly other committees such as finance and personnel) think through the various pieces of pastoral compensation, particularly as they relate to your experience and the local cost of living. Urge them not to lump everything together (e.g., salary, insurance, retirement), because that obscures and often lowballs what your actual pay for the ministry being done is. You are teaching the value of the pastoral office, establishing your self-advocacy, and showing your attention to detail.

  • Entering a new call is not like showing up to the first day of a secular job. You are assuming a position, yes, but also joining a faith community. You also might or might not be bringing family into that faith community with you. All of this merits more than a passing welcome on the church’s part. You might have to share explicitly with the search team and congregation what hospitality looks like to you. Is it helping with the move (or not)? Are there connections the church can help make regarding a spouse’s employment? What would help kids feel cared for? These invitational aspects come naturally to some congregations but not to others. It’s good and right for you to be clear about what you need so that you can engage deeply and meaningfully with your new congregation.

In short, remain curious and open and ask for what you need. This stance will get the pastor-parish relationship off to a solid start, paving the way for your mutual ministry. But beyond that, it will seed a way of thinking in the congregation that can bear fruit in future processes, pastor search and otherwise.

Installation budgeting

When a church calls a new clergyperson, formally marking the new partnership is essential. In many denominations an installation worship service is the primary means for doing so. Installations typically take place after the new pastor has been in place for 1-3 months. This delay gives the minister (at least some) time to get acclimated and to meet people in the congregation, judicatory, and surrounding community that she wants to involve in the planning and leadership of the installation service. It also allows her to invite family, friends, and mentors who need advance notice in order to travel.

An installation service is a celebration. A new season in the lives of the minister and congregation has begun. Installing a leader gives church members and the pastor the opportunity to express gratitude to God for accompanying them through the transition time and for bringing them together for mutual ministry. An installation service is a time of covenanting. During the service the clergyperson and the congregation make promises about the ways they will journey alongside one another on mission for God. And an installation service connects church and minister with a broader community. Often a judicatory or denominational representative, clergy colleagues, leaders from community organizations, and/or someone from the pastor’s seminary will participate in some fashion.

For all of these reasons, installations promote positivity and connection that can lead to momentum for the congregation and minister. Often, though, churches and search teams do not think to budget for this worship service. Costs could include honorarium and travel expenses for the installation preacher (who often comes from out of town because the inviting clergyperson is from another area), a gift for the pastor being installed (such as a stole or a chalice and paten), and finger foods for a reception after the service. Larger congregations might easily be able to absorb these costs by pulling from line items such as pulpit supply and hospitality. Many small to medium congregations cannot, however. And having the forethought to include installation expenses in the search budget – no matter how many resources the church has – sends a message about welcome, attention to detail, and the desire to develop a long, fruitful ministry with the incoming pastor.

If you are deep in the process with a searching church, ask about the budget for your installation. (In some contexts, you might need to be prepared first to educate about the what and why of an installation.) If there isn’t one, make it a negotiating point. An installation service is not just for your benefit. It glorifies God and lays the foundation for your leadership and the church’s future.

Assessing congregations' readiness for a woman in the pastorate

I first sensed a call to ministry when I was a youth. I tried to talk with my youth minister about the vocational stirring I felt, but he wouldn’t engage. I met with my pastor, who encouraged me privately. (He didn’t think our church was ready to throw support behind a woman in ministry. He was right, but he also wasn’t pushing the culture.) For a long time, then, my mentors were either strong women who weren’t clergy or clergywomen I “knew” through books and periodicals.

In seminary I found a congregation that had no qualms about bringing me on as an intern and later ordaining me. That business about women being barred from ministry because they were “first in the Edenic fall” (see: 1984 Southern Baptist Convention) seemed far removed from my burgeoning career in more progressive contexts.

And yet, it wasn’t. Microaggressions abounded among staff and congregants, sometimes making churches unpleasant places of ministry. Clergywomen peers found themselves toeing the glass cliff, looking over their shoulders at church people who were willing to “take a chance” on women’s leadership only as a last-ditch effort to slow decline – and then crowding them on that precipice when the long skid was not reversed quickly enough. Other highly-qualified women ministers noted their male counterparts professionally leapfrogging them as they heard “no” again and again from search teams. All of this was – is – happening in mainline denominations that have supposedly conquered sexism.

Let me be clear. The Church needs women in the pastorate. It is shrinking, in part, due to the lack of tenacity, wisdom, innovation, and compassion that women in ministry have to offer. Time and again, though, women pastors hear that churches are not ready for them, or these clergy realize after accepting ministry positions that congregations had misjudged their own preparedness. The ramifications for this miscalculation are huge. If a clergywoman is not successful because of the church’s failure to lay groundwork, that congregation often thinks, “Well, we tried having a woman as a pastor, and it just didn’t work out” instead of examining its assumptions. The church hesitates before calling another woman, thus missing out on deeply-needed gifts and perspectives. Additionally, that pastor might begin to question her effectiveness and call rather than her fit with the context, possibly leaving the ministry for good and ensuring that no congregation benefits from all she has to offer.

Here, then, is my attempt to give churches an assessment they can use to judge their true openness to a pastor who also happens to be a woman. (I want to thank alumnae of Young Clergy Women International for their input on the points below.) You can download a PDF of the assessment here, which I encourage you to share.

Pre-pastor search work:

  • The church has had a woman in its pulpit as a guest preacher, and it referred to her sermon as such rather than as a “talk” or a “devotional.”

  • Church leadership has discussed any members’ protest (such as staying home from worship or walking out before the sermon) of inviting a woman to guest preach and publicly re-affirmed support of the preacher.

  • The church has had women in significant lay leadership roles (elder, deacon, warden, clerk of session, moderator, etc.) and has worked through any conflict that arose as a result of their election/selection.

  • The church has eliminated exclusively male pronouns/descriptors on its website and in its social media.

  • The church regularly uses curricula or other materials written by women (e.g., seminary professors, pastors) with theological authority.

Pre-interview pastor search work:

  • The pastor search team is representative of the demographics and commitments of the congregation as whole, thus making it better able to reflect accurately the fullness of the church’s story to ministerial candidates.

  • The pastor search team has structured its work so that it is rooted in listening deeply to God’s guidance.

  • The pastor search team has discussed its assumptions and the congregation’s about a great-fit pastor, probing the reasons behind them.

  • Having surfaced these assumptions, the search team has named specific competencies (rather than personality traits) as the criteria for a great-fit pastor.

  • In communications with the congregation, the pastor search team has helped the church broaden its imagination about a great-fit pastor.

  • The pastor search team has eliminated exclusively male pronouns/descriptors for the hoped-for pastor in all search team documents (e.g., position description, position advertisements, church profile).

  • The church as a whole has earnestly prayed that God will lead it to the best-fit ministerial candidate, no matter how that candidate might differ from church members’ expectations.

  • The pastor search team members have covenanted to run all questions to and about candidates through the filter of “Would we ask this of a male candidate?” (Examples of questions to be sifted out: “Who will watch your children while you’re working?” and “How will your spouse’s employment affect your ability to move here/stay here for a long time?”)

Interview/call pastor search work:

  • The pastor search team is aware of and open with all candidates about potential challenges that await.

  • With all candidates the pastor search team inquires about the needs of the candidate’s family to ensure hospitable on-site visits, and later, to help integrate the incoming minister’s family into the life of the congregation (to the extent the family desires).

  • The church leadership has discussed the possibility of conflict arising from calling a woman (noting that this conflict might come disguised as an issue about something else) and is prepared to stand behind the candidate of choice/incoming pastor.

Ways you can use this assessment:

  • Churches in pastor searches. This assessment provides a readiness test for calling a clergywoman.

  • Churches with settled pastors. This assessment offers action steps to lay leaders and current pastors. (The “getting ready,” after all, doesn’t just happen. It takes intentional work. And if your church is not willing to do this work, spend some time mulling the reasons why and praying about them.) Even congregations that think they are ready to receive a clergywoman – including those who have or had women ministers – could benefit from working through the points above. Often moderate to progressive churches think they are more welcoming than they actually are.

  • Clergywomen. I invite you to use this assessment in your call processes to help gauge whether a congregation might be a good fit.

  • Judicatory bodies. Use this assessment to help congregations and search teams work through the steps needed to set up the possibility for long and fruitful ministries between churches and clergywomen.

Note that some aspects of this assessment can be adapted for considering a congregation’s preparedness to be led by a pastor who would be another kind of “first,” though there would be additional work specific to the variety of first. Often a candidate will be more than one kind of first – identities are intersectional, after all – making it essential for a church to take readiness steps in multiple areas.

This welcoming work is worthy of intentionality and intense listening to the movements of the Holy Spirit, and not just because of the clergyperson in question. This attentiveness and the resulting actions can lead to spiritual transformation, deeper discipleship, and increased connectedness among people and between people and God. These benefits are available to all involved.

The challenges of a pastoral change - a PK parent's perspective

Last week I talked about the challenges of moving as a clergy spouse. This week I want to address an issue of even greater concern to me personally: moving a preacher’s kid.

When our family relocated to our current city for my husband’s pastoral appointment, our son was two. He didn’t really understand what was happening. He was also a bit delayed in stringing together words, so he couldn’t ask us questions or verbally share many of his feelings. We tried to make him feel safe, and we explained as simply and as well as we knew how. Still, his anxiety ramped up as he saw boxes accumulating in our old house, causing behavior changes and stress-induced illness. And when we moved into our current house, which was a great situation in many ways, he spent the first day wandering around the house in tears. What was this place? Why were we here? Would we leave him here alone? Where was all of his stuff? It broke my mama heart.

He’s an adaptable kid, though, and it didn’t take long for him to love his new surroundings. So much so that my husband and I dreaded telling him that now, four years later, it is time to move again. We knew we would be moving months before we could tell our son. For one thing, we were bound by confidentiality. For another, we weren’t sure yet where we were going. Once we found out, we sat him down and gave him the news. “You mean I’ll have to leave my school? My NanNan and Papa? My church?” That last one really stung. When a clergy parent moves, the whole family loses its faith community and the anchor of its social connections.  (That is, if the family has been coming to church with the clergy parent. Some do not, and churches should not assume that the family will attend.) It’s hard to explain to a child that mom or dad’s job is the link to a particular congregation and that changing jobs means severing that link.

As you can hear, the grief is potent in a PK. Here our son made his first real friends. He claimed his church and his school, and they claimed him in return. He will move away from one set of grandparents, an aunt and uncle, and three cousins who are like his siblings. He will leave behind his own activities, like the martial arts academy where he has learned so many life skills and the music school that promoted his verbal development. In all of this sadness his dad and I are trying to balance honoring his feelings and helping him get excited about a new adventure.

One of my son’s biggest worries relates to parsonage/manse/rectory life. Not everything in our house belongs to us – some furnishings belong to the church. He is trying to get straight what will be going with us and wondering if some of his toys and stuffed animals were never really his. And what if we leave something behind? And where will I sleep in my new house? Will I have a bed since this bed stays here? These are all hard concepts for a 6-year-old, especially as the boxes tower over us and the anxiety mounts and the truck’s arrival date grows ever closer.

When we get to our new town, our routines (specifically our Sunday morning ones) will change. He and I won’t go to Panera Bread for breakfast before Sunday School at 10:00 and worship at 11:00, because there is no Panera Bread. We don’t know which worship service we’ll attend, traditional at 9:00 or contemporary at 11:00.  Our son’s Sunday School teachers will have to learn that he is always in costume, whether as a penguin or Batman or a book character named Galaxy Zack. And he’s a method actor, so expect the voice and persona to go with the character. He’s not going to be a sharply-dressed, perfectly still and reverent preacher’s kid.

You know from reading to this point that though the circumstances are causing some of my son’s anxiety, some of my own is probably adding on. It’s kind of a cycle. I’m working on it, I promise! But it is important for clergy to be aware of what their children might experience with a move – knowing adversity can be character-building – and for churches receiving new pastors with children to understand what the minister will be coping with on the home front. Make an effort to get to know clergy children, to make them feel valued in their own right. Soon they will be at home in your congregation, and your new pastor can focus more fully on ministry alongside you.

The challenges of a pastoral change - a clergy spouse perspective

My husband and I are both clergy. I was ordained first, in a tradition that allows ministers to decide what positions to seek and where to search. Matt, on the other hand, still had a couple of years to go as a provisional minister in the United Methodist Church, in which clergy are appointed to congregations by the bishop. In other words, I was mobile, and he was not. So it made sense that I would move to where he was pastoring when we got married fifteen years ago.

As it has worked out, I have been the trailing spouse ever since. Though frustrating at first, those circumstances eventually played a part in my decisions to pursue interim ministry, consultant, and coach training as well as opportunities to serve beyond my denomination. I love what I do, and because of my education and network, I can do it anywhere.

It’s helpful to remember that, because it’s moving time again. Next week we’ll migrate our household two hours up the road so that Matt can take a new appointment. For the moving minister, this change is predictably bittersweet. It’s hard to leave a congregation you’ve pastored for several years, but the anticipation of new challenges is (mostly) exciting. There’s a tangible reality this clergyperson is reaching toward. For the spouse of a minister, this new thing is much more nebulous. There’s no pre-set title, role, or responsibilities waiting – there shouldn’t be, at least! – and contact with the new church and community is minimal before the actual move. The feelings of a moving clergy spouse, then, can vary widely, and I think it’s important for churches receiving new pastors to know that.

Specifically, there can be more grief than excitement because what we as spouses are leaving is much more definable that what the future holds. From my perspective, there has been good in our current church, even as there has been difficulty. I have cultivated networks in the surrounding community that I will deeply miss, and I have doubts that there will be similar counterparts in my new town. And I lament the unmet hopes and plans for our time in this city. (For example, I have had to put some developments in my coaching practice on hold to free up time to pack and to be able to put a more long-term address on legal paperwork.)

Also, developing a sense of home is difficult as a clergy spouse, particularly the spouse of an officially itinerant minister. The unknowns around how long we will be living in this place affect how much I invest in the church and community. I wonder whether it’s worth hanging pictures and art on the wall. I hesitate to make friends, knowing we will not be here forever. The anticipatory grief begins almost as soon as a bond is established. I note all these patterns in myself, even as I wonder how to adapt them to be more healthy and settled.

And then there’s the issue of expectations. I am not, will never be, don’t want to be the stereotypical clergy spouse. For example, don’t assume I’ll be at church whenever the doors are open. I also probably won’t teach Sunday School, even though I love kids and have been both a children’s and a youth minister, because I’m on the road some Sundays. This can be hard for a receiving congregation to understand. It’s not rejection. It’s just that I have my own call to ministry, and I’m very introverted to boot. And, of course, these expectations say nothing about my parenting. My kid is always in character. He’s painfully (for me) outgoing. He’s very inquisitive. While I want him to be respectful, I will not change who he is so that he can be a smartly-dressed, seen-but-not-heard preacher’s kid. (More on that next week.)

Clergy spouses, I pray with and for you when you go through a pastoral change. Churches, I encourage you to do the same and to ask your pastoral families what they – and I mean all the family members – need. When the clergy family feels seen, heard, and valued, it makes it much more likely that your pastor will be able to focus on the work at hand. It also breeds the kind of connection that makes the minister and family want to stay in your congregation for a long time.

Post-interview thank yous

Recently I had a conversation with a minister who is searching for a new call. The minister inquired whether it is appropriate to send a thank you note after an onsite interview, particularly one for which the search team has gone all out in terms of hospitality. “Of course!” I replied. Not only are thank you notes courteous gestures in general, sending one as a candidate provides yet another ping to keep your name fresh in the search team’s mind. And if the search team has obviously worked hard to tend well to all those little moments that add up to a multi-day interview, you can assume that noticing that hospitality will be much appreciated.

There was something behind this minister’s question, though. As it turned out, this minister had been discouraged from sending thank you notes by people who had previously served on search teams. To those folks, thank you notes looked like a candidate was “trying too hard” or was “too eager” to leave their current situation. Past search team members said that in their work, they were looking for pastors who were happy where they were.

Ok, a couple of things.

For pastors in searches (and I want search teams to overhear this): if manners mean you’re trying too hard, you’re probably looking at a church you don’t want to serve. Something is going on in a congregation where the default assumption about politeness is that it is a tool for manipulation.

For search teams (and I want clergy to overhear this): bracketing my feelings about poaching clergy for the moment - spoiler alert: those feelings aren’t rainbows and unicorns - just because a minister is ready to move on doesn’t mean that pastor isn’t very capable. Sometimes clergy outgrow their circumstances. Sometimes the fit isn’t good for whatever reason. Sometimes there’s that one toxic member who makes the minister’s life hell, and the pastor is just ready for a fresh start. Additionally, you want a clergyperson who acknowledges effort. Churches are full of volunteers who can get easily discouraged if their ministry efforts go unrecognized, which is a recipe for apathy and inward focus.

In sum, I encourage search teams and candidates to lean in hard to hospitality. Worry less about decoding on another’s intentions and more about building relationships.

Having trouble pinpointing your church's identity?

I was recently coaching co-pastors who wanted to help their congregation name and claim its identity, but they weren’t sure how to help the church get its arms around such a big topic. During their tenure, they hadn’t yet picked up on a narrative that felt like it captured both the past and current character of the congregation.

The pastors mentioned that there had been some good conversation around All Saints’ Day, when church members were telling the stories of people who were key figures in the congregation’s history. In recounting the names, the pastors recognized that the departed were loved for the ways they welcomed others through the things they did and by their very presence. The theme of hospitality emerged - not mere friendliness, but a deep sense of embracing everyone who comes through the doors. The co-pastors realized that hospitality is still a lived value in their church today. This awareness created excitement around a through-line that not only resonated but could be built upon in a number of ways in the coming year.

During pastoral transitions it is important for congregations to learn to tell their stories in ways that are informative, accurate, and hopeful. A resonant identity gives newcomers a reason to return, members a way to assess which ministries to undertake, and - perhaps most importantly for the purposes of a pastoral search - the congregation a sense of what they need in a clergyperson. Just as in the case of my co-pastor coachees, however, it can be difficult to know where to begin in sussing out church identity. If everyone in the room is shrugging their shoulders and looking to others for answers, ask about the congregation’s saints. Who are they? What are some anecdotes about them? How are they part of the church’s DNA? What are the legacies that the congregation has built on? Look for the commonalities and try them on: is this who we are? If so, what does that mean for what we do going forward and whom we call as our pastor?

This kind of historical study promotes hindsight rather than an unhelpful nostalgia for days gone by. Done thoughtfully, these questions about individuals can prompt laughter and tears and bring to light clarifying and encouraging through-lines that the church has never considered.

Common approaches to soliciting candidates

In some denominations, most or all resumes or profiles come through a national or regional office. For congregations that receive this candidate information directly, however, there are several schools of thought about which applicants to consider:

Everyone. The search team will look at all resumes, whether they were sent directly by the candidate or by someone else on the candidate’s behalf.

Pro: you might find stellar candidates who weren’t on any influencer’s radar.

Con: you might have a tall stack to sort through, with resumes that need a closer read than those who were referred.

Consider: what difference does it make to your search team - if any - when a minister self-refers?  

Only candidates who are not looking. Some congregations don't like to advertise at all. Instead, they look for ministers who are doing good work where they happily serving.

Pro: this minister is likely competent, already being at a church.

Con: there are many great candidates out there who are looking for reasons other than because they are un-callable. (Maybe their positions were downsized, or they were victims of sexual harassment, or they have just not yet found the right fit.)

Consider: would you would want another congregation to lure your (content) minister away?

Only candidates who are referred by trusted sources. It's becoming a more common practice to solicit names from seminary faculty, consultants, and ministers who are friends of the congregation.

Pros: these candidates have built-in references and are well-networked.

Cons: you might get roughly the same list from every source, who in turn might be giving that list to other churches.

Consider: what questions you might ask your sources to uncover less obvious – and therefore a better range of – candidates?

Whatever approach your search team chooses for gathering candidate profiles, consider ministers who would stretch your congregation and remember to be hospitable in all your interactions. Communicate with everyone whose resume or profile you receive, and affirm candidates’ gifts even as you tell them you will not be continuing conversations.

What to put on your church website

When candidates find out your position is open, their first action will be to visit your church’s website. For a candidate to begin imagining a future with your congregation, it is essential to have a web presence that is informative and aesthetically-pleasing. Here are some important details to include:

High-resolution photos of church members in action. Use pictures of actual congregants (after asking parents to sign photo releases for the use of their children’s likenesses), and make sure at least some of the photos show people doing something other than sitting in a circle or around a table. 

Statements of identity and direction. Tell what your church values and what goals it is working toward.

Key ministries. How does your congregation connect with the community through giving money and providing hands-on help? What programs exist for the people who come through your doors?

Visitor information. Make it easy for candidates to understand more about your context with a map. Tell them about the culture of your church by sharing expectations about dress, accessibility details, and information for parents. Include a few carefully-chosen photos of the physical plant, such as a view of the church from the road.

Affiliations. A congregation’s denominational and community partners reveal much about its priorities.

Position announcement and related information (if conducting a pastor search). Putting your position description, church profile, and community snapshot on your webpage is an inexpensive way to share a lot of information with a wide swath of potential candidates. 

Your church’s website does not have to be expensive or overly-designed. It does need to be regularly updated, easy to navigate, and revelatory. The effort is worth it, not just for your pastor search but also for potential visitors to your congregation.

Welcoming a guest preacher

When your congregation is between pastors, there will be times lay leaders will need to arrange for pulpit supply. Here are some tips for extending hospitality to your guest preacher:

Pay generously, or at least fairly. High-quality sermons generally take at least ten hours to research and write. Do the math and make sure you are compensating a professional with an advanced degree accordingly. Multiply the pay if there's more than one worship service. And if your preacher is coming from out of town, reimburse mileage and cover a hotel room.

Think through what it is reasonable to request a guest to do. Worship logistics vary greatly from one church to another, and there’s a lot that isn’t written on the order of worship. Plus, it's odd for a guest to give the welcome (“Welcome to this church. I’m here for the first time too!”) and greet people coming forward to make commitments at the end of the service. (“I’m happy to invite you into this faith community that I don’t belong to.”) Minimize the potential for confusion and awkwardness by asking the preacher to do only what laypeople or staff cannot. 

Ask if the minister would like to take on particular piece of the order or worship. For example, I like to read the primary scripture text myself, because I use inflection and pacing that set the stage for the sermon.

Make sure the preacher has a point of contact who will be onsite. Give a name and a cell phone number in case your guest gets lost or has car trouble. Let the minister know where to park and at which entrance the point of contact will be waiting.

Physically walk the visiting minister through the order of worship. Related to point #2 above, help the preacher know where and when to sit and walk and stand. Rehearse the communion liturgy, if applicable.

Don’t make the preacher chase down the check. Give payment before worship. That way the minister isn’t worried that getting paid depends on making hearers happy, and the minister doesn’t have to ask to be paid.

Thank your pulpit supply. Many guest preachers do so on top of many other work and personal responsibilities. Appreciate them for taking 10+ hours to prepare a sermon, 1-1.5 hours to be in worship (more so if there’s a second service), and however long to drive to your church.

Aside from the gifts that hospitality offers to your guest preacher, treating your pulpit supply well will let potential candidates for your ministry position know that they should check out your church. (Clergy talk to one another!)

Profiles in hospitality: First Presbyterian Church, Fernandina Beach, Florida

The Rev. Julie Jensen began in February as Associate Pastor at First Presbyterian Church in Fernandina Beach, Florida. I got to see Julie’s search for a new call through a few different windows, and it seemed clear that something special was unfolding when she began communicating with FPC. I asked her to share how FPC’s hospitality impacted her acceptance of the position and the start-up of her ministry in Florida.

When did you discern that FPC was a great fit for you?

Julie said that her inclination grew throughout her interactions with the search team. As someone who is experienced at reading congregational profiles and position descriptions, she could tell that the search team had taken care to show their heart and their story in these documents. When her initial Skype interview was rescheduled due to a hurricane threat in Florida, Julie noted that she had family in the path of the storm as well. When the Skype call took place, one of the search team’s first questions was about her family’s safety, and the team members noted that they had been praying for Julie’s loved ones. In the various rounds of interviews, the search team asked thoughtful questions that provoked candid conversation. For Julie’s on-site interview, the search team was flexible with her about timing, the scheduling of events during the visit, and her transportation and lodging options, all the while being clear about the ways they would cover her expenses. There was a basket of goodies in her hotel room, along with a handwritten note of welcome. Her one-on-one time with the Senior Pastor/Head of Staff was spent in conversation, prayer, and the building of a truly collegial relationship. As Julie sat in the airport after her on-site visit, she reflected on all her experiences with the search team to that point. Realizing that she would like to serve this church and these people even if they were far from a beautiful beach setting, she knew she had found a new home. Her discernment was confirmed when the congregation put her on speakerphone following their vote to extend a call, and the people in the pews burst into thunderous applause.

After the congregational vote, how did church folks begin welcoming you?

Julie began immediately receiving friend requests on social media, and her new church members were understanding about her decision not to accept them until her new position was public. The search team contacted her weekly to see how she was holding up during the impending transition. The church was generous with moving expenses and helped her secure housing. The staff cleared out the Associate Pastor office, and upon her arrival Julie was given a budget to decorate it as she liked. Two church members helped her with the project, which was a fun way to get to know them better. Julie's name was already on the permanent sign for her first day, and someone brought her flowers. The church threw her a “welcome wagon” at which church members were asked to bring their recommendations for local services and an item that represented what they loved about their community. Three months in, people are still taking Julie up on her offer to meet one-on-one or in small groups so that she can build relationships with her parishioners. She also notes that her Senior Pastor/Head of Staff cleared considerable time on his calendar during her first two weeks to help her enter well. One of the first things they did together was pray in the sanctuary for their ministry. He made himself available, as did the rest of the staff, to help ease the transition and answer questions Julie had. 

What difference has the hospitality of the search team and congregation made in your mindset and ability to do ministry?

Julie says she started her position wanting to work hard for these people who had already accepted her not just as one of their pastors, but also as a human being. Through the way she has been welcomed since the beginning of this search, Julie felt the desire on all sides to build good, healthy working relationships with members and staff.  These relationships have provided a foundation of people she can reach out to when she needs questions answered or systems explained. She still hears the thunderous applause in her head when she has a hard ministry day and knows that her church is still cheering for her, which allows her to focus on the tasks at hand. The warm welcome of the congregation, staff, and others in the community has allowed her to find her way in a new place with confidence.   

Hospitality doesn’t have to take a lot of time or money, just some attention to detail. But it makes all the difference in a church and a minister’s excitement for learning to love and live well together.

Ten commandments for welcoming your new pastor, part two

Here are my translations of the sixth through tenth commandments into practices for congregations to covenant around when welcoming their new ministers.

6. Thou shalt encourage, encourage, encourage. Share your hopes with your new minister. Express your excitement that your minister is part of your community. When things go well, give your minister genuine and specific affirmation. That feedback provides replenishment, motivation, and focus.

7. Thou shalt address concerns directly and promptly. Don’t allow problems to fester, and don’t relay your beefs through a third party. Instead, give constructive and timely comments so that the issue can be nipped in the bud. Though it is hard to tell people things it might hurt them to hear, your minister will appreciate your courage, forthrightness, and investment in the relationship and in the church and will know that you can be counted on to give honest feedback.

8. Thou shalt pay your minister fairly. Appropriate cash salary and benefits and annual cost of living pay increases will allow your minister to focus on ministry alongside you instead of on scraping together enough money for groceries.

9. Thou shalt refrain from making assumptions, and thou shalt stop rumors in their tracks. It’s easy to make mental leaps about someone you’re just getting to know, then spread them around as facts. Instead, be curious. Ask. Use your wondering to build the relationship.

10. Thou shalt manage your expectations. Remember that this is a new city, faith community, and role for your minister, and there will be a period of adjustment. Be helpful and welcoming without monopolizing the minister’s time and attention.

Chisel these guidelines into a couple of stone slabs and keep them constantly before you, and you will have laid the groundwork for years of growing in God and serving your neighbors together.

Be our guest

On Saturday my family returned from Disney World, a.k.a. The Happiest Place on Earth. (Ironically, more than once I overheard a parent using this slogan as a threat toward an overstimulated, beyond-exhausted child: “This is the happiest place on Earth, DANGIT, so start acting like it!”) I am glad for the opportunity my son had to fly on an airplane (a long-held desire), meet his favorite characters (he has always loved anyone in a costume), ride roller-coasters and spinny nightmares (which made him giddy), and see his first in-person fireworks (despite his initial terror that Cinderella’s castle was exploding). I am eternally grateful to my in-laws for making these experiences possible.

During our stay I was reminded of the complex relationship I have with all things Disney. As a forty-year-old, I have never known a world untouched by Disney, with all of its fraught cultural messages around gender, race, ethnicity, and other key identity markers. (If you’re not sure what I mean, see this list of more accurate Disney movie titles.) And Disney’s ability to turn anything into a moneymaker is unparalleled, building on and feeding a consumerism that I worry will be the eventual downfall of humankind. Not to put too dramatic a point on it, of course.

And yet I cannot argue with the hospitality that permeates the whole of the Disney experience. The church could learn a few things from this warm welcome. Rather than focusing on the consumerist side – how do we get people here and then entice them to come back? – that I think is the church’s default in the light of shrinking membership rosters and budgets, I want to encourage some reflection on how we notice and treat people when they come through our doors. Here, then, are some things that we as the church would do well to emulate:

The employees we encountered at every turn seemed happy to be there – and happy that we were there. Maybe you’ve encountered church greeters who look like they’ve just come from a root canal. Or members who glared at you for taking “their” seats. Or pastors who apologized from the pulpit for the sermon scripture or focus for that day. At Disney the bus drivers, security types, vendors, ride operators, performers – everyone – was smiling and helpful. That joyful tone created an expectation that I would be glad I came to this place on this day, no matter what kind of trepidation I came with.

Everything is set up from the visitor’s perspective. There is signage everywhere about directions, wait times, and events. Information is also available by hard-copy map, people stationed around the parks to assist, and an app for your smartphone. There are so many restrooms scattered around that you are never far from one, and the stalls are plentiful such that there isn’t much of a line. Contrast this approach to the one many churches take, in which everything is set up from the insider’s perspective. You’re just supposed to know which door to go in, what time worship takes place, and where the nursery is.

Language choices are given a lot of thought. Disney calls their employees “cast members,” giving them all – no matter their role – a stake in how the experience turns out. The people coming to the parks are not visitors or customers but “guests,” making it clear that they are to be treated as such. Language shapes the way we locate ourselves and others in an environment. What would change if churches called their volunteers “ministers,” which they rightly are by virtue of the priesthood of all believers? What if congregations referred to all newcomers as “guests,” seeing them as the people worthy of the most honor?

Despite my complex relationship with Disney, I came home from my trip tired and full of gratitude, thanks in large part to the welcoming aspects that Disney gives such careful attention. May it be so for those who enter our church walls.

Raising awareness around your church's size dynamics

“How can we grow our church?”

This is the question that haunts a clergyperson’s dreams, whether it wells up from the minister’s own mind and heart or is voiced by laypeople every time they look at attendance and giving patterns. It’s not necessarily a bad question. It does make a couple of big assumptions – that we need to grow and that we are in agreement about what growth looks like – unless it comes at the tail end of discussions about the congregation’s culture and God-given purpose.

Boiled down to its essence, a church’s size is based on two factors: the role of the pastor and the way newcomers enter the system. (Descriptions of the various size designations are available here.) Ministers can use questions and storytelling around these two dynamics to help leaders begin to understand how the church works and what might need to change for growth to occur.

Pinpointing the church’s actual size

  • How many members does our church have? What is weekly attendance? How do we define regular attendance?

  • What do you love about the size of our church?

  • What limits does our church size put on us?

  • What is your favorite story about this church that relates to its size?

Understanding ministerial functioning

  • What is the role of our pastor(s) – from pastor’s point of view and people’s?

  • What engages and energizes our pastor?

  • What would our pastor like to do if there was time/energy?

  • What leadership support does the pastor have? Need?

 Examining systems of welcome and inclusion

  • What is our system for recognizing and welcoming newcomers?

  • How do we follow up with visitors?

  • How do these systems relate to our size?

  • When is the last time a visitor came 3+ times?

  • How did our newest members know they wanted this to be their faith community?

These prompts are designed to help laity get up on the balcony and see the congregation from a new perspective. Next week I’ll share questions around discerning mission that can bring another level of awareness, such that the congregation can consider whether and in what way(s) it needs to grow to live toward its vision.
